Capital Requirements Plan for ARTC<br>

== 1. Sound Effects Library ==
The cost of this item will be approximately $10,000.<br>
<br>Time frame: as soon as we can afford it. <br>

== 2. Replacement of Equipment==

The value of the equipment that we use is approximately $10,000. I recommend a budget of $2,000 per year for replacement due to obsolescence or breakdown. This is equivalent to a five year replacement. A list of equipment which we use and some guesstimate of its remaining life needs to be obtained from the production staff. If we can continue to rely upon our friends for this, we might be able to put some of this money into the New Studio Item instead – but it would be imprudent to assume that this is always going to be the case.<br>
<br>Time Frame: Annual<br>

== 3. New Studio ==

This item assumes that the space is to be provided by others. ARTCs contribution would be to provide sound baffling material, microphones, cabling and recording equipment. In order to make use of the space, it is envisioned that the goal is for the equipment to stay there more or less permanently and would not be incorporated into our live shows. The reason for this is that the breakdown and setup will make the studio unavailable for a week or two (or more) for each live show. Since it is unlikely that the studio will be large enough to use for live show rehearsals, there is going to be a few weeks with each live show where the studio will be unavailable for doing things like promos, v/o, FX recording etc.<br>
<br>Time Frame: This will depend primarily upon the availability of the space. A budget of $20,000 is recommended, with the expenditures made on a cash available basis. Priority for this needs to be set by the production staff which also needs to set up a priority list of equipment. This means that for the first several years, we will have to use the live performance equipment in the studio – which will be a serious, but unavoidable problem.<br>

== Executive Summary ==

The purpose of ARTC is to produce original audio theater. <br>
We need more original material.<br>
We need additional production capability.<br>

== The Prime Directive ==

'''The purpose of ARTC is to produce original audio theater. '''

The following are examples that do not work well with the concept .

''Telephone Answering Machines, Music On Hold etc. is not theater.''<br>
''Books On Tape are not original theater.''<br>
''Snow, Glass, Apples is not original.''<br>
''Dramatic Readings are not original theater.''<br>
''Running a record label is not theater.''<br>
''MRAP.''<br>

On the other hand, the following examples work well:

''CD Productions ''<br>
''Live Shows at Conventions/Stage Door''<br>

== Exceptions ==

''A foolish consistency is the hobgoblin of little minds.''

The fact of the matter is that occasionally we run into production opportunities that our members find intriguing or interesting for one reason or another that will conflict with the prime directive. As long as we recognize the situation for what it is and there are no adverse consequences (financial or time), we should accommodate these opportunities .
== Challenges ==

In my opinion, the two biggest challenges facing ARTC are:

'''The generation of new, original material.'''<br>
'''The studio production of same.'''<br>

Fiscal stability is certainly important – but it really isn't the most important item. In a similar manner, food is important for life, but it doesn't feed the soul.

The generation of new programming is the most difficult of these challenges. TV networks spend vast fortunes pursuing a mere 15 hours per week of prime time . ARTC produced about 3 hours of original programming last year from a very small pool of active, but dedicated writers. We have to encourage our existing writers to write more and we have to find new ones. In my opinion, there is nothing more important to the future of ARTC than the writers . It is what makes ARTC unique; otherwise, we are just another regional theater group with a gimmick.

While the generation of new programming is tough, the challenge of actually producing the material is not trivial. There are studio projects that exist in a half finished limbo. To the untutored observer such as myself, progress on some projects appears to be glacial, if not actually retrograde. I do not know enough about the production process to suggest a cure for the situation. It may require more staff; It may require fewer projects; It may require more resources. In any event, it is a serious situation that needs to be addressed.

As ruminated upon by Cyd

== Regarding live performances and studio productions: ==
They need to carry equal weight within the Company. This is not an either/or proposition. It is a symbiotic relationship; each improves the other.
Live performances: 1) allow actors to hone their skills, 2) grow the fan base, 3) generate revenue from ticket sales and 4) increase sales of cds and other ARTC products and logo wear.
Studio recordings: 1) generate revenue, 2) help retain top talent and 3) preserve ARTC’s past.
We need to perform whenever and wherever feasible and record as often as finances and schedules allow.

== Regarding financial compensation: ==

Money should be distributed across the board.
It’s bad business to reward studio performers and ignore stage performers; it creates a class system that will divide and, one day, destroy the Company.
The amount of effort that goes into a stage performance is considerable and deserves monetary recompense. Time spent rehearsing for and performing in live shows plus audience reaction to the material improves the performance quality of our studio recordings and cuts the amount of expensive studio time needed to produce a professional-sounding product.
Live performers should get a cut of the door and/or a cut of cd sales. It’s fair; it increases buy-in by cast and crew members which translates into increased ticket and product sales; it helps retain talent, both voice and technical, which is key to ARTC’s success.

== Regarding contracts: ==
Everyone and everything should have one and the sooner the better.
Live Performance Contracts: State rehearsal commitment, length of run, pay. Cast and crew, including writers, producers and directors, receive a percentage of net ticket sales based on a pay-out formula to be established later. Sales table personnel get a percentage of net product sales.
Studio Performance Contracts: Writers, actors and technicians receive a percentage of net sales based on a pay-out formula to be established later.
Space and Equipment Leases: ARTC, as a business entity, needs to protect itself. Therefore, any serious discussion of ARTC’s future must address the Company’s current and total dependence upon the good will and continued support (nay, the very existence) of Bill Ritch and Caran Wilbanks.
We need to take inventory; we need to make an accurate and detailed list of every piece of ARTC equipment including purchase price and ownership. Once that’s done, we need to draw up contracts that will cover outright gifts and outline the terms for the lease and/or purchase of all equipment not currently owned by ARTC.

'''The Future of ARTC'''
''(echo effect, thunderous fanfare)''

== Introduction ==

Almost two years ago I commissioned an analysis of ARTC’s Strengths, Weaknesses, Opportunities, and Threats. At the time the exercise was viewed with skepticism and many felt that it widened fissures that were forming within the group. Now, with the help of new bylaws and a few new members who have taken a very active role, I believe it is time to take another look at the SWOT and use it to help chart our course.

Before I begin let me say that this entire document will assume that ARTC wishes to grow and expand. Goals must be set, if this is the case, and work must be done to achieve those goals. But none of it is necessary. Most of ARTC’s members do it for the fun, the experience, the friendship. Listening to the old Coffeehouse recordings, there was a certain relaxed atmosphere about the performances that is lacking in our current performances that are constrained by the desire for “professionalism”. At what point do we stop having fun because we’re so busy making “art”?

I want ARTC to grow and expand. But I must admit that there is an allure to the idea of giving up any pretense at making the organization into a profitable business, returning to the “fun”, and just putting up a show when we feel like it at small venues (like the Coffeehouse, as an example). Abandoning our CD releases, selling them until we run out of inventory, and then ceasing production. I wonder if some of our successes have gone to our heads.

That being said, I am about to instead propose a, frankly, ambitious and exciting agenda for the overall course of the group; one which I hope others will travel with me.

==Strengths==
When discussing strengths, a strong theme which was repeated many times was the ensemble nature of our group. Having access to talented actors, writers, musicians, and tech staff, not to mention the equipment that these people need, was cited as a major strength of the organization. This is almost cliché, but it can be said that our greatest strength is our people. Other strengths listed were awards won and name recognition, which suggest that we should find more awards to submit our work for and work to get our name out there. Under weaknesses, it was mentioned that we have a weak brand image, but I disagree. Our brand is strong among the people who are familiar with us; it says “quality”, it’s just a question of getting more people to hear it for themselves.

== Weaknesses ==
Weaknesses cited almost all revolved around organizational issues. Being behind on contracts, lack of marketing support for our efforts, speed to implementation of ideas, communication, and distribution were all named as significant weaknesses.

== Opportunities ==
Interestingly, many of the opportunities cited had a strong emphasis on solving the “distribution” weakness. Various other live performance venues (intended to make us less dependent on Dragon*Con), radio, alternative programming (“on-hold” music, airline radio, etc), satellite radio, and so forth. Also mentioned were branches to what we do that take advantage of our strengths, including video game sounds, PSAs, and other soundscaping opportunities that would benefit other groups.

== Threats ==
The usual threats of plagiarism, piracy, and censorship were mentioned. Legal threats were considered fairly important, as well as the aging of our membership.

== Conclusions ==

These lead me to the following conclusions:
ARTC has a talented group of people, but we need more of them. Specifically we need to focus our recruitment efforts towards audio editors and producers/directors. Up to now we’ve pretty much taken whoever came to our door, and we can continue to do that. But we also need to actively solicit participation from people who can fill specific roles for us. College theatres, community theatres, even smaller professional theatres, radio stations, college-level audio courses; all these can be a source of the people we need. I’ve tried Connecticut School of Broadcasting with limited results, but if we are prepared for these people and have something for them to do immediately I think we can hold their interest better. More editors and producers are absolutely necessary for the future of this group.

ARTC needs to set goals. Yearly, 5-year, 10-year, and 25-year goals are appropriate, in my opinion. I’ll give some examples:

This year we must resolve our contract situation, compile as many scripts into electronic form as possible, and solidify our relationship with Stage Door Players or find a new venue.<br>
Within 5 years we must have income streams in addition to CD sales. These would include sponsorships, grants, endowments, or what have you.<br>
Within 10 years we must acquire company-owned equipment and a sound effects library.<br>
Within 25 years we must have a venue and recording studio of our own which we can use for our own purposes or rent out to other groups for additional income.<br>

Every year new yearly goals must be established and the longer-term goals must be evaluated. And there’s no need to get locked into timetables. If I had 5 people with time and energy and specific skills I could probably achieve the 25 year goal in 5 years, but 25 just seems more realistic right now.

All of these goals are in addition to producing two or three new studio releases a year and a variable number of live performances. New studio releases are essential as they are the way to cast the widest net to get as many people familiar with us as possible and they are our only reliable source of income. Live performances are essential because they are a good form of local marketing, differentiate us from other radio theatre groups (differentiation being a selling point), keep our actors and writers actively involved, and are frankly just more fun. A balance must be struck between the studio and the stage.

Our organizational problems can be corrected if we will all follow certain guidelines:
1)	Do not overcommit yourself. I’m as guilty as anybody else, but when something needs to be done it would be better for nobody to commit to doing it than for someone to commit and then drop the ball. This is because if nobody commits then it stays on the “to do” list and on people’s minds. The moment someone says they’ll do it then everyone considers it taken care of and if the ball gets dropped it can be months before it gets picked up again.<br>
2)	We need to decide once and for all what business we’re in and focus on that at least in the short term. For example, if we say we’re in the “audio drama” business, that opens up tons of possibilities…possibilities we’ll never get to. But if we say we’re a “small-press audio publisher” then that’s a little more focused. It still allows for live performance as a marketing supplement, but excludes things like corporate shows and being a CD distributor. Both of those are things we could strive for, and there’s probably money to be made in both of them, but we lack the infrastructure to do either of them well. I’ll give examples:<br>
a.	The problem with Blue Network was that the President and Vice President were trying to run it, even though it was a separate business. We’d be much better off trying to find someone outside the group to run a business like that, so that all we’d have to do is license out the scripts and possibly loan some equipment. The actors could be pulled from our usual pool, but they wouldn’t have to be.<br>
b.	Similarly, we need get get out of the distribution business. If we ever had a mail-order sales surge equivalent to our Dragon*Con table sales it could actually hurt us more than it helped us because we might not be able to keep up with the volume.<br>
On the other hand, we could decide that we want to be a “record label” and focus on artist development. Or we could be a talent agency and focus on getting professional work for our actors, musicians, writers, and techs, for which we would collect a commission. Or we could be a teaching organization and focus entirely on teaching others how to do what we do, with our studio and stage performances acting as benchmarks for others to strive for. There are a ton of businesses we could be in. But we should only be in one.<br>

Those things alone would allow us to focus much more intently on our strengths and eliminate a number of our weaknesses.

In conclusion I see ARTC’s future as follows:<br>
1)	We need goals.<br>
2)	We must strike a balance between studio and stage.<br>
3)	We need to strive for independence as an organization and not get locked into having a need for any one member or event.<br>
4)	We need focused recruiting to fill specific needs that we identify rather than casting a wide net and getting mostly bycatch.<br>
5)	We need to decide what business we’re in and stick to it. Once we feel that there is nowhere left to go within that business then we can consider other avenues. If we decide to pursue any activity, we must be able to tie it back into our core business…everything must support the core business.<br>
6)	We need to be mindful of our status as an educational organization.<br>

I have not yet read any of the other submissions on our homework as given us by Bill, because I did not want to be influenced by what I might read. I wanted you to know where my thoughts and feelings are coming from. Which as I understand it is what our Chairman is looking for.

I would like for ARTC to do the voice work for the Books on CD for Baen Books. This is not as impossible as it might seem.
First Baen is known for doing things differently taking an established way of doing things and tweaking things a bit and being very, very successful at it. Jim Baen was a genius at this. Toni Weiskopf his exwife and mother of his child and co-partner at Baen and now the person in charge of Baen Books already knows of us and at least does not dislike us and so far is at least willing to talk to us. Baen is under the umbrella of Simon and Schuster but Baen still has complete control over Baen books

Now LibertyCon is our foot in the door. A large amount of the Baen authors attend Liberty on their own dime. They like the convention they support it. So far Liberty likes ARTC. Every add for our shows goes out in the LibertyCon news letter “Revenge of the Humpday’‘ which also goes to a gazillion authors not just Baen Authors.

The current plan is to do a radio play of “A Ship Named Francis” by John Ringo included in a book of short stories “In Service of the Sword” by David Weber I have emailed both authors and Toni Weiskopf we have an ok.(Did this last year ) Bill is now talking to Toni about any moneys and contracts. Part of this would include this production being on Baen’s website. And whatever else Bill works out. Daniel Taylor is working on the adaptition.

I think this could turn into paid work for ARTC as well as paid voice work for some of ARTC actors. I also think we need to move slow and carefully this year and not let LibertyCon fall thru the cracks. I also think that we need to make mention of our being invited to the Heinlien thing in Kansas.

My other thought for ARTC is to Replace DragonCon with Mythic Journeys I am working on that as we speak but Mythic Journeys is every 2 years and they want more control over the script so I am not sure where that will go.

Also I am trying to get around the Pat Henry/Bill Ritch pissing contest by going thru Emerald Rose. Pat really likes Emerald Rose they control the sound on the small stage on the ballroom level in the Regency If nothing else maybe they can advise me on how to break the contest. Bill can’t do this he is in the middle. But I can come in as a third party and stand a chance of making things better. To that end. I have volunteered to work on Mythic Journeys I am getting to know Clyde a bit better. He is already putting in a good word for us. I think maybe we need to do some panels or something so Pat thinks he is getting lots of work out of us.
I have already gotten the Hyatt so they are ready to help ARTC as long as is not a direct interference with Pat and DragonCon. Having the hotel on your side is a big step. Took many years to do that.

== The Prime Directive ==

'''The purpose of ARTC is to produce original audio theater. '''

The following are examples that do not work well with the concept .

''Telephone Answering Machines, Music On Hold etc. is not theater.''<br>
''Books On Tape are not original theater.''<br>
''Snow, Glass, Apples is not original.''<br>
''Dramatic Readings are not original theater.''<br>
''Running a record label is not theater.''<br>
''MRAP.''<br>

On the other hand, the following examples work well:

''CD Productions ''<br>
''Live Shows at Conventions/Stage Door''<br>

== Exceptions ==

== Challenges ==

== ARTC 2007 AND BEYOND by Daniel Taylor==

I’ve discovered something while attempting to arrange my thoughts: I’m turning into a curmudgeon. It is far easier to think of things I don’t like than to articulate what I think ARTC should be doing. Since I may well be the last to notice this, I feel I should apologize to anyone who may perceive me as being unnecessarily negative, either now or in the past.

== THE MISSION OF ARTC ==

Promote and practice the art of radio/audio drama.

== ISSUES THAT NEED RESOLUTION ==

FORM
LIVE vs STUDIO
Among some of ARTC’s members there is a feeling that the increasing number of live performances on our schedule comes at the expense of studio production. If true, this in turn affects the availability of new salable product and our cash flow.

I’m not sure this is true. It is possible, of course, but I consider it more likely that our current sound editors are already working as fast as they are inclined to work. This being a volunteer organization, we really have no incentive to offer them to allocate more of their available time to these projects, nor can we or should we force them to.

The answer to this problem is to attract more volunteers capable of post-production and sound editing, toward which I realize David is already taking steps.

I would love to have the problem that a handful of CDs are ready to ship off for duplication, awaiting the cash to pay for it.

== REPERTORY vs OPEN AUDITION ==

The ARTC acting troupe has been mentioned as one of the organization’s strengths, and I agree. Unfortunately, it is also one of our weaknesses, as projects that cannot be cast from this relatively small pool of actors simply don’t get done.

I am convinced that there are enough idle actors in the Atlanta area, of sufficient talent or diversity, and of sufficient inclination to work with us for free, that we can fill the cast of any script we are likely to produce – and keep any number of sound editors busy.

I perceive that ARTC’s regular actors would resist the suggestion that we hold open casting calls, as they would fear – rightly – that they might get fewer parts as a result, thus making the enterprise “less fun”. Less fun for the actors who get fewer parts than they think they deserve, and less fun for the producer/director who chooses the best fit for the role, and then has to deal with the actor who wanted it the most.

We already have several actors who gripe about every production in which they are not cast. On the other hand, not all of our actors have the time or energy to appear in every production. As our calendar grows more populated, this situation will only get worse, as we either continue to accept poor casting, or attempt to recruit actors from outside and potentially alienate our “regulars”.

== AMATEUR vs PROFESSIONAL ==

ARTC, I think, is “coasting” on our earlier successes. The situation is aggravated by the fact that some key people responsible for those products are no longer available to us at all, and others are not available for the length and intensity of commitment another production would take.

As a result, ARTC is in danger of losing some skill sets completely. We have degraded from a focused professional troupe to a social organization. This hasn’t been a sudden transition, and I’m not going to attempt to pin it down or blame anyone, but I keep coming back to that word, “fun”.

“Fun” isn’t the point. It isn’t why we’re here. Why we’re here is the creation and preservation of a particular genre of dramatic presentation. The result of having created a product of which we are proud is, indeed, Fun, but that doesn’t mean each intermediate step in its creation was fun. Rehearsals, I think, need to be less of a party and more of a workshop.
Not that I have any idea how to make that happen.

== DRESS CODE FOR LIVE APPEARANCES ==

It’s a real problem, a barrier to us looking as “professional” as we can, and I confess I don’t see a way around it. We have several actors, of varying degrees of talent, who simply will not wear logowear and resist the suggestion to dress in a particular style or color to achieve a group visual identity. (I confess at times I am one of those actors, as I don’t own a lot of “dressy” clothes and am disinclined to purchase more.)

== CONTENT ==
“SOUNDTRACK” MUSIC vs “MUSICAL GUESTS”
ARTC’s musicians add an immeasurable dimension to our shows, and I’m delighted that people of such talent have consented to play with us. That said, we are not the ARTC Cabaret and Amateur Hour. Many of our actors can carry a tune: Very, very few of them have voices of professional caliber. I would rather we concentrated on those arts that we do well than have our cast break into (mediocre) song in the middle of a show.

== FAMILY-FRIENDLY vs MATURE CONTENT ==

I believe I’ve made no secret of the fact that I think most ARTC content should be broadcast- and family-friendly. (This represents a softening attitude from my earlier stance that it ALL should be. I certainly don’t regret having done All Hallows’ Moon or The Brides of Dracula, but I would certainly warn parents bringing small children into either show that it ain’t exactly Scooby-Doo.)

I’ve come to realize that I am an old fogey, and that my idea of what should be on the air is not shared by those who actually PUT things on the air. I still believe there is a need to responsibly assemble, and clearly label, our products and performances, with an eye toward the audiences for whom they will be presented.

First of all, I cannot believe that I am here now, some 23 years later, seeing a vibrant organization filled with people who really enjoy doing radio drama. When I was starting I had so many people tell me it would never work, that nobody wanted to listen to radio drama. That we couldn’t get sponsors or air time. If there is one thing I really hate, it’s having someone tell me I can’t do something. That just made me all the more determined. I made a lot of mistakes, but managed to put together a team that embodied what I wanted to accomplish. The group as it exists today is a legacy to what we did that first year, and I saw the group going on and continuing and getting even better and it made me want to be involved again.

I cannot be involved as I once was. Due to my health problems I have limitations on what I can do in the way of acting and because of my financial situation I cannot attend as I would like. But there are a number of things I could do, if you all will let me.

== Announcers ==

The problem with most of the ARTC announcers is that they are just too timid. The announcer should set the pace. He or she should be the one that has the most energy in performance. Think of the great announcers of the 40’s and 50’s. It was a stylized, over pronounced, energetic way of doing things which was an attempt to overcome the limitations of the medium. But it gave us something in which to sink our teeth and has continued to this day. What I would like to do is have a class for those who want to do the announcer. It would cover pronunciation, articulation, and energy. Also included would be exercises to develop a sense of timing. I’ve had 30 years of watching the clock and timing myself (real radio works by the clock). People who have not had that experience DO NOT KNOW.

== Radio Station. ==

The FCC is allowing non-profits, municipalities and churches to license a low power non commercial FM station. The maximum power allotted for this is 100 watts, with an antenna height of 30 meters. This will allow for a range of about 6 miles or so in a radius. It is a way to possibly get on the air, but we probably couldn’t get spectrum space in downtown. On the other hand we probably could get it for Tucker. New applications are not now being allowed, but will probably open back up in 2 or 3 years. Equipment would probably run $2,000 to $3,000 for everything (compared to TV, radio is cheap!). The audio could also be streamed simultaneous with transmission, needing only a wide band connection to the internet. It would allow us to do live on air work, transmit what we have done previously, and share the work of others who do what we do. Something to think about. Of course what we may want to pursue is a streaming station, needing only a board and a computer for archived shows, regardless of whether or not we wish to do a limited range station. I will keep my eyes out for FCC announcements on this.

== Props for live shows. ==

That part of me that’s an actor and techie wants to try to build set pieces for radio drama as we do it. I am thinking of a lecturn made of a flat screen monitor, and working like a teleprompter, which would free the actor from holding scripts. If we could build 3 or 4 of these and run them from a laptop I think it would be neat. Flat screen monitors are getting cheaper. I’m sure with the technical expertise we have we could accomplish this. Also, Geoffrey had talked about lighting. I think we can put together a touring package that would allow us to do basic lighting and a framework of something like rotolocks to hold it up. We could dress it up with what Oz has built for us in the past. I’m not that much for building these days due to my stroke, but I would love to work on this.

Enough ramblings for now. I’ll try to ramble on some more for the next time.
William.

== Introduction ==

== Announcers. ==

== Radio Station. ==
== The Prime Directive ==

'''The purpose of ARTC is to produce original audio theater. '''

The following are examples that do not work well with the concept .

''Telephone Answering Machines, Music On Hold etc. is not theater.''

''Books On Tape are not original theater.''

''Snow, Glass, Apples is not original.''

''Dramatic Readings are not original theater.''

''Running a record label is not theater.''

''MRAP.''

On the other hand, the following examples work well:

''CD Productions ''

''Live Shows at Conventions/Stage Door''

== Exceptions ==

== Challenges ==

In my opinion, the two biggest challenges facing ARTC are:

'''The generation of new, original material.'''

'''The studio production of same.'''

== Exceptions ==

== Challenges ==

In my opinion, the two biggest challenges facing ARTC are:

'''The generation of new, original material.'''

'''The studio production of same.'''

Executive Summary (aka Cliff's Notes)

The purpose of ARTC is to produce original audio theater.
We need more original material.
We need additional production capability.

What direction should we go with ARTC?

I think it is worth establishing how we are going to figure out what that direction is. In order to facilitate this, there are some first principles that I think we need to resolve . The Laws of Thermodynamics have been paraphrased as follows :

1.	You can't win.
2.	You can't break even.
3.	We're all going to die .

If you apply these laws to ARTC, you get the following

1.	TANSTAAFL .
2.	An organization must take in more money than it expends.
3.	Our job as board members is to ensure that sufficient energy is expended to make certain that the degree of entropy decreases rather than increases as it would otherwise tend to do .

Some obvious corollaries:

1.	If it ain't fun, we ain't gonna do it.
2.	There will be occasions when the preceding doesn't apply.
3.	There are limits on how many different things we can try to do.

The direction must be something the individual members want to do. I do not recognize the existence of “membership” as an independent entity in this context . For this reason, I am not inclined to poll the “membership” about anything. Individual members can and should be asked to give their thoughts as to what direction they want ARTC to go in. However, I do not believe that everybody can have an equal influence about what we should do. There must be some relationship between contribution and influence . Fortunately, we have the laws of supply and demand to help us establish what is of value:

Some examples (you can make up your own):

We have many more actors than we have roles for them to play; actors are therefore of limited value.
We have writers; but we have a great need of good writing; good, prolific writers are therefore of great value.

The Prime Directive

I recommend the following Prime Directive:

The purpose of ARTC is to produce original audio theater.

The following are examples that do not work well with the concept .

Telephone Answering Machines, Music On Hold etc. is not theater.
Books On Tape are not original theater .
Snow, Glass, Apples is not original .
Dramatic Readings are not original theater.
Running a record label is not theater.
MRAP.

On the other hand, the following examples work well:

CD Productions
Live Shows at Conventions/Stage Door

Our educational goals which are required as part of our 501(c)(3) statement are satisfied by the educational process that occurs during each production. I, for one, always learn something. If we would like to do more, we certainly could. A specific educational program, however, would probably distract us from the prime directive. Our 501(c)(3)community goals are satisfied by our live public performances and outreach efforts to the visually impaired.

Exceptions

A foolish consistency is the hobgoblin of little minds.

The fact of the matter is that occasionally we run into production opportunities that our members find intriguing or interesting for one reason or another that will conflict with the prime directive. As long as we recognize the situation for what it is and there are no adverse consequences (financial or time), we should accommodate these opportunities . We should, however, always go back to the Prime Directive when looking at possible trade offs.

Challenges

In my opinion, the two biggest challenges facing ARTC are the generation of new original material and the production of same.

ARTC produced about 3 hours of original programming last year from a very small pool of active, but dedicated (and dare I add, talented and good looking ) writers. We have to encourage our existing writers to write more and we have to find new ones. In my opinion, there is nothing more important to the future of ARTC than the writers . It is what makes ARTC unique; otherwise, we are just another regional theater group with a gimmick.
At the beginning of the fiscal year Name the one or two Studio works ARTC wants to achieve. Block out the times and resources needed with a deadline. Live shows can not be "booked" during those times.

If the studio work for that booked time can not be completed, then it would need to be resheduled, not to conflict with a live show or the other studio work.Since we have paid for studio time in the past. We should consider paying Audio Craft for studio time. As a paying customer, we may get better and more timely service.
Executive Summary: Establish a fall/winter season for theater, a summer
season for Cons and use spring to do CDs.

Discussion follows:

As an amateur actor, I would like more live work because it is fun.
Unfortunately, the live work interferes with the production of the
studio work which pays the bills and, therefore as an ARTC board member
(as opposed to being a feckless adrenaline junkie), I think we need to
do something about our scheduling to enable us to produce CDs on a more
consistent basis.

I think we should set up a specific time of year to concentrate on
editing and producing CDs. The Con Shows are in the summer, and our
stage season naturally tends to concentrate in the fall and winter.
Spring is not an ideal time to attract people to audio theater - because
there is just too much competition from festivals and the like (pollen
season; time to pollinate ....). The most logical time to schedule a
break to edit and produce CDs is therefore Spring. The general idea
would be to establish a break in the live schedule to allow our
producers and editors some opportunity to produce CDs without the
distraction of live work. (Chain them with roses....)

I think that a "Drop Dead" completion of May 10 (or so) might be
appropriate. After May 10, kill the CD projects until next year (I am
with you always....) and get back to live work. This would give us time
to get a new product or two together by Con season.

In my opinion, we need both Stage Door (or something similar -
Sketchworks, Gainesville, whatever) and the Cons. The Cons are how we
make a living - such as it is. We can no more give up Cons than we can
give up breathing. (Living, Breathing, Death, you should notice a theme
by now....) Our only issue is how many we are going to do. I would
guess that two is the minimum and five is the maximum. Ideally, one of
those needs to be outside of North Georgia. It obviously depends upon
what our crack technical staff and transportation team wants to do.

The live shows are also important. The live shows should be kept to a
defined, fairly short season of three or four shows - from October 1 to
March 1. To my mind, the live shows have four purposes:

First, they allow us to build an audience outside the Con 'ghetto'.

Second, they help us concentrate on the entertainment aspects
(professionalism, panache, staging etc.) of our performance which in
turn better entertains our Con audiences. Good entertainment sells CDs
at Cons and is much more fun for the participants. It also helps us
attract fresh bodies (er.. talent..).

Third, we can do more ambitious pieces (such as Brides) and include more
live music. (And YES, I am aware that Brides was done originally at
DragonCon uphill both ways in the snow with just a crust of moldy bread
for breakfast and we were glad to have it after our morning beatings
with a baseball bat and on special occasions with a cat o nine tails. Ah
- those were the good old days....).

Fourth - We gotta do Atlanta Christmas somewhere, if only for ourselves.
Think of it as a bonding event. Atlanta Christmas presents an
opportunity for everybody to do something. This is a good thing. The
Cons are just too crazy to fulfill this function.

'''2007/08/26'''

'''Submitted by David Benedict'''

The underlying problem in the dilemma of Live vs Studio production is inefficient use of resources. It is very difficult to produce live and studio shows at the same time...inevitably one of them suffers. As long as Bill and myself remain the primary editors/producers then we will have to portion out our time appropriately.

The obvious course of action is, naturally, to try to find more people to do this work. I think the easiest way to accomplish this is NOT to try to recruit editors, but instead to recruit producers. Anybody who can be organized can be a producer. Using spot sound effects in a live show is a lot easier than editing a whole show together and can be a stepping stone towards learning the more advanced editing, so finding people who are willing to produce and sound design a show could be an effective way to go.

Another option is to try to recruit editors on a per-project basis. Instead of trying, as we have done, to have people jump right into the group and provide the kind of commitment we have all at once, we should instead pitch them on the idea of a single project. Furthermore, we shouldn't be afraid to take new things into the studio, even without an editor in place. We might discover that it's easier to recruit an editor if we already have the voice tracks and SFX in place, with only music left to do once the initial edit is complete. Much easier to send projects out as a complete package than to try to sign people up for an open-ended project.

Until we manage to recruit more people to take the production and editing burden off of Bill and myself, we must allocate time accordingly. A popular sentiment right now is to budget out the year, and I think this is certainly something to consider. Our production schedule for this season is set, but for next year I propose the following calendar:
* Public season
** This would be for Stage Door or other public shows and would run from mid-September (post-DC) through mid-February, allowing for Halloween, Christmas, and Valentine's Day.
* Convention season
** This would be for convention shows. It would begin with TimeGate in May, include LibertyCon in July, and conclude with DragonCon in September.
* Studio season
** Time set aside for studio productions. Running from mid-February through mid-April, this would include recording voice tracks, Foley effects, pick-ups on previous shows, music, and so forth. It would also be a preproduction period for the next season.

The "seasons" could overlap a little. We could also use the "Studio season" to audition new scripts and give newcomers a chance to read roles they might not otherwise have an opportunity to.
